Workplace automation in 2026: from workflows to AI agents

Every case above rests on rule-based automation: a human describes the steps, the software repeats them. That is still where most of the value sits, and it is still the fastest thing to put in place. What has changed since this article first appeared is the arrival of a second layer, software that decides rather than repeats.

The adoption figures are worth reading closely. In the State of AI survey McKinsey ran in mid-2025, 62% of organisations said they were at least experimenting with AI agents. Only 23% were scaling them in a single business function, and in no function did the fully scaled share go much beyond 10%. Almost everyone has started, almost no one has finished.

That gap is the practical question for 2026, and it is not a tooling question. A rule-based workflow fails visibly: it stops, and someone repairs it.
